Is Shucking Still Worth It? I Priced Every Capacity, and on Amazon It Never Wins (2026)

Shucking is the oldest received wisdom on r/DataHoarder. Buy the external, prise it open, keep the drive inside, pay less per terabyte than the bare drive costs. It is repeated so often that people list it as a plain line item in a parts list, the way you would write down a case fan:

Nobody in those threads checks it against current prices. It has become a fact rather than a calculation.

So I went and did the calculation, across every capacity I carry. Every figure below is Amazon.com in US dollars, pulled on 15 August 2026 from a catalogue of 8,965 listings, of which 4,718 are hard drives. The product links are affiliate links, which is how this site pays for itself.

The short version: on Amazon.com list prices, shucking is not the cheapest way to buy any capacity I checked. But the reason is not the one you would guess, and the advice is not simply wrong. It is out of date in a specific and interesting way.

Three doors, eight capacities

There are three ways to buy the same terabytes. Shuck a new external. Buy a new bare internal. Buy a used or recertified bare internal.

I priced all three. Internals are SATA only, because most of the cheaper SAS listings need a host bus adapter that people building a NAS do not have. The external column counts only the drives people actually shuck: WD Elements Desktop, WD easystore, WD My Book and Seagate Expansion Desktop. Not all externals, which would sweep in portable drives nobody prises open.

Shucking wins at zero of eight. The used or recertified bare drive wins all eight.

Before you take that as settled, look at the n column, because I nearly fooled myself with it.

The check that nearly changed my answer

Column A has one to four listings. Column C has nine to fifty. A cheapest-of-4 and a cheapest-of-49 are not the same measurement, and the bigger pool wins partly by being bigger. Draw fifty prices instead of four and you will find a lower minimum even if both are drawn from exactly the same market.

So the comparison above is biased in favour of the column that wins it. That is the sort of thing that quietly turns a real finding into an artefact, and I have published one of those before.

The fix is to ask a fair question: if the used market had only as many listings as the external market, would it still be cheaper? I took column C, drew a random sample the same size as column A, and checked whether that small sample still beat the external floor. Twenty thousand times per capacity.

At seven of eight capacities the used market wins on a level playing field, most of them comfortably. At 16TB it does not. Give the used market only two listings, the same as the external side has, and the shucked Seagate Expansion at $30.09/TB beats it 60% of the time.

So 16TB is the one capacity where I would say shucking is genuinely competitive rather than beaten, and the table above overstates the case. Everywhere else the result survives the fair test.

The median tells the same story from the other side. Comparing typical prices rather than cheapest ones, the used column is cheapest at all eight capacities, and the gaps are wider, not narrower.

The comparison that is actually the point

Here is the one that changed how I think about this, and it is a single product.

A buyer opened an 18TB easystore on 13 August 2026 and posted what he found:

“I finally shucked them and found: WD180EDGZ-11BLDS0 18TB SATA 6Gb/s … From what I can tell, the WD180EDGZ is related to the Ultrastar DC HC550 i think, but I’m not sure exactly what version/spec this particular drive is.”

I am quoting him as one buyer in August 2026, not as a specification. Manufacturers change what is inside the box without changing the box, which is the whole reason people post these.

But take him at his word for a moment and price the drive he found. Same capacity, three ways:

Those bottom two rows are the same Amazon listing. Same product page, same part number, one offer new and one used.

Read that table twice, because it says two things and most articles only tell you one of them.

Shucking works. $34.17/TB against $44.14/TB is a 23% saving against buying that drive new in a bare package. The premium that shucking exists to dodge is real, it is still there, and prising the box open still dodges it.

And shucking loses anyway, because $28.89/TB is 15% below the shucked price, on the same part number, with no prying, no broken clips and no voided sticker.

That is the whole finding in one product. Shucking did not stop working. A third door opened, and it goes to the same place for less.

Why “shucking is dead” is the wrong conclusion

If you only read the first table you would conclude externals got expensive. Look at column B instead.

Comparing typical prices, the new bare internal has the worst median of the three at six of the eight capacities. At 8TB the median new bare drive is $61.84/TB, against $41.19 for an external and $36.94 for a used one. At 12TB it is $49.92 against $44.79 and $29.17.

The new bare drive is still badly overpriced. That is the thing shucking was invented to route around, and nothing about it has improved. Anyone telling you to shuck rather than buy a new bare drive is still giving you correct advice. They are just no longer giving you the best available advice, because the recertified market undercuts both.

The two capacities where column B does not have the worst median are 22TB and 24TB, and at both of those column A is a single listing, so I would not lean on that.

The short version is that the words on those listings are doing very different amounts of work.

The number that dates the whole playbook

In the same thread, the same buyer wrote the most useful sentence in the entire sweep:

“man i wish i bought more of these but back in 2023 i got 3 of these 18TB WD EasyStore drives for $199 before tax each”

$199 for 18TB is $11.06/TB.

The cheapest 18TB of any kind on Amazon.com today, counting every interface and condition, is $24.44/TB. The price he remembers is 2.2 times better than the best thing available now.

That is not him being wrong. That is the shucking playbook being built in a market that has gone. When someone tells you shucking is how you buy storage cheaply, there is a fair chance they are remembering 2023 and have not repriced it since. I do not think anybody is being dishonest. Good advice just goes stale quietly, and price advice goes stale faster than anything else.

Two limits on everything above

I would rather state these than have you find them.

1. The external side is a very small sample. One to four listings per capacity, and at 18TB, 22TB and 24TB it is a single listing. A price drawn from one seller is not a market rate. That is why I ran the same-size test above rather than just presenting the floors, and why 16TB came back as a genuine near-miss. Treat every number in column A as “the one or two externals Amazon had today”, not as what externals cost.

2. I can only see Amazon.com, and the famous shucking deals were not on Amazon. The playbook was built on Best Buy and Costco easystore sales. The $199 quote above is itself proof that those sales existed and were spectacular. My data shows shucking losing at Amazon list prices. It cannot show you shucking losing everywhere.

So if you see an external on a real sale, do not take this article as a reason to ignore it. Do the division instead. Sale price divided by terabytes, then compare it against the column C figure for that capacity in the table above. At 16TB an external needs to get to about $25.56/TB to match. At 12TB it needs $24.92/TB. For today’s version of that comparison rather than this page’s, cheapest hard drives per TB is the same catalogue sorted live.

What it costs you when it goes wrong

The price is only half the trade. These threads are the other half.

The warranty, when the drive dies:

“Since I shucked it, the ‘warranty void’ sticker is gone, and the enclosure looks rough with broken clips from prying it open. I’ve never filed an RMA before, is there any chance this gets covered?”

The trap I have not seen written down anywhere else. If you shuck several at once, you have to keep each drive with the enclosure it came out of:

“I realized I don’t know which external enclosure the internal drive should be placed. I assume if I put the internal drive into the wrongly mapped external seagate enclosure (they all have different serial numbers) then they won’t accept it?”

Label them as you open them. It costs nothing at the time and it is unrecoverable afterwards.

The 3.3V pin, which is the thing everyone warns about and is genuinely case-dependent. One buyer reported three 14TB Elements all containing WD140EDGZ-11CMYA0 and all working immediately, because his backplane is Molex powered and needed no Kapton tape at all. Whether you need the tape depends on how your case delivers power, not on the drive.

Heat. The five-drive shucked Expansion array in the DAS thread above hit 55°C and dropped its ZFS pool to SUSPENDED until a fan was replaced, which brought it down to 47°C. Shucked drives go into whatever cooling you have, and external enclosures were never the thing keeping them cool.

And one inversion worth knowing, because it is the happiest shucking story I read this month. A man whose 16TB easystore had died was told to open it and test the drive directly:

“User @Steuben_tw said to remove the enclosure and test it inside the PC and it works… it actually works. I cannot believe this.”

The enclosure had failed, not the drive. If an external dies, shucking it is worth trying before you write off the contents.

What I would actually do

  1. Price the used bare drive first. It won seven of eight capacities on a fair test and all eight on the raw floors. That is the default now, not the exotic option.
  2. If you want new, shucking still beats a new bare drive. 23% at 18TB. Do not let this article talk you out of that.
  3. Check what capacity you are on. At 16TB the external is close enough that a small sale flips it.
  4. If you shuck more than one, label drive and enclosure as a pair. Serial numbers must match to RMA.
  5. Re-price it on the day. Every number here is 15 August 2026. I have watched a published median move 5% overnight without a single drive changing price, purely from listings arriving and leaving, so treat any figure in any article, including this one, as a starting point rather than a quote.

The live version of the used column is refurbished hard drives sorted by price per TB, and if you want to check one specific listing against the rest of the market, is this a good price per TB is the method I use.

The oldest advice on r/DataHoarder is not wrong about the thing it was actually about. New bare drives really are overpriced, and shucking really does dodge that. It just stopped being the cheapest door about the time the recertified market grew up, and on Amazon.com today you can buy the drive that is inside the box for 15% less than the box, without voiding anything.
